In 2025, companies worldwide invested $684 billion in AI.


$547 billion of that investment, more than 80% failed to deliver the intended business value.


Independent research from RAND Corporation, MIT NANDA, McKinsey, and BCG, each using different methodologies, arrives at the same conclusion: 70 to 85% of AI projects produce no measurable impact. MIT's finding is even more striking: only 5% of generative AI pilots achieve rapid revenue growth.


At first glance, these numbers suggest AI is overhyped. But read the research carefully, and a very different picture emerges.


The problem is not AI itself.


It's Not the Technology That Fails. It's the Approach.

In its 2024 report, RAND Corporation found that AI projects fail at exactly twice the rate of comparable non-AI technology projects with similar budgets. Why?


The research converges on five root causes.


First: Tool before problem.


IBM senior researcher Marina Danilevsky summarized it this way: "Companies said 'step one: we're going to use large language models.' Then they asked 'step two: what should we use them for?'" When that sequence is reversed, the project's foundation is rotten from the start. A Gallup study found that only 15% of US employees say their companies have communicated a clear AI strategy, yet McKinsey reports that 92% of executives plan to increase AI spending.


Second: No data readiness.


Gartner predicts that 60% of AI projects without AI-ready data infrastructure will be abandoned by 2026. Informatica's 2025 research identifies the biggest barrier to AI success: data quality and readiness, at 43%. The problem isn't that the AI is weak. The problem is the raw material being fed into it.


Third: Adding AI on top of workflows instead of integrating it.


McKinsey's 2025 research surfaces a critical distinction: companies reporting measurable financial returns are twice as likely to have redesigned their end-to-end workflows before selecting any AI tool. Adding AI to a broken process doesn't speed it up. It speeds up the breakdown.


Fourth: Lack of ownership and adoption.


In successful projects, it's not the management layer driving the work. It's the line managers who actually run the process. Centralized AI labs tend to stay disconnected from real operations.


Fifth: The internal build trap.


MIT NANDA's report shows a striking gap: projects built through partnerships with specialized vendors succeed approximately 67% of the time. Projects built internally by the company's own team succeed only 33% of the time. The difference isn't in model quality. It's in workflow fit and adoption expertise.


What the Data Shows About What Actually Works

The success patterns are just as instructive as the failure data.


Successful AI projects share four consistent characteristics.


  • Clear success criteria are defined before approval. This simple step lifts the success rate from 12% to 54%.

  • A formal data readiness assessment is completed. Success rates increase 2.6 times.

  • Executive sponsorship is maintained throughout the entire project. When sponsorship is lost, the success rate drops from 68% to 11%.

  • AI is treated as organizational transformation, not a technology project. This approach moves the success rate from 18% to 61%.


BCG's data reinforces this pattern with budget allocation: successful projects don't spend less. They allocate 47% of their budget to foundations — data, governance, and change management. Failed projects leave that number at 18%.


The Difference Between Buying a Tool and Building a System

Everything discussed so far points to one distinction.


Most companies approach AI as a tool. They buy a ChatGPT subscription, purchase a chatbot, tell their team "use this." The result: six months later no one is using it, and the project is shelved.


Companies that actually get results from AI start with a different question: "In which process are we losing the most time and money, and how will we measure that loss?"


The answer to that question determines a system design, not a tool selection. The approach that maps existing workflows, identifies bottlenecks, assesses data readiness, and then builds an AI system focused on that specific problem is the approach that lands in the successful 5 to 20% that research labels as "working."

Every client's operation is different. Every bottleneck is different. A client who comes in asking for a customer service bot might have their real problem in the sales process. Only analysis reveals that. Assumptions don't.


Why "Buying a Tool" and "Building a System" Produce Such Different Results

The most important practical finding in the MIT report: projects developed through partnerships with specialized vendors succeed at roughly twice the rate of projects built internally.


The reason isn't that the outside team is smarter. The reason is that workflow fit and adoption expertise are far more decisive than model quality.


Imagine a company building AI internally. The software team understands the technology but doesn't fully understand the reporting process, doesn't know exactly when the sales team needs which data, doesn't know where the customer communication workflow breaks down. They build the model, but it doesn't fit the operation. Six months later, no one is using it.


Someone who knows the processes first identifies which problem to solve, then designs the right AI architecture for that problem, then integrates the system into the real workflow, then trains the team to use it. The difference isn't in the technology. It's in the sequence.


The Situation in Turkey

The global data makes it clear: the AI failure pattern plays out the same way in Turkey.


Companies are moving toward AI tools early and fast. Turkey ranks first in the world in ChatGPT-driven web traffic. But the distance between tool usage and transformation that shows up in business results is just as wide here.


The gap is visible right now: many companies have access to AI tools, but few are systematically integrating those tools into their business processes. That gap is both a risk and an opportunity.


  • Risk: if your competitors are buying tools but not building systems, and you do the same, you stay even. Build the system, and you separate.

  • Opportunity: companies that systematically build AI infrastructure now are compounding an advantage as the technology matures.


What Successful Projects Have in Common: A Short Checklist

When you synthesize the research, five recurring characteristics appear in successful AI projects.


  • Starts with a concrete problem. Not "let's use AI" but "we're losing this much time and money in this specific process and we want to reduce it by a measurable amount."

  • Data infrastructure is assessed first. Which data do they have, how clean is it, can AI actually be fed from it? These questions are answered before the project begins.

  • The workflow is redesigned, not patched. Not adding a chatbot to an existing process, but rethinking that process with AI.

  • The adoption process is planned. Team training, usage tracking, and feedback loops are built into the project from the start.

  • Success criteria are defined upfront. Not "did it help?" but "how many hours did our reporting time drop from and to?"


These five characteristics are the common denominator that separates the successful 20% from the failing 80% in the research.


Conclusion

Both the optimistic promises and the pessimistic fears about AI are usually wrong, because both put the technology at the center. The research points to something different: what's decisive is the approach, not the technology.


An 80% global failure rate doesn't mean 100% failure. 20% are succeeding, and the pattern of those successes is remarkably consistent: concrete problem, data readiness, workflow integration, adoption plan.


The message for companies: failing to get results from AI investment is not inevitable. It's a reversible pattern. But reversing it requires starting with operational analysis, not tool selection.
